Six Components of GenAI Risk Management
Effective AI governance addresses six distinct categories of risk, each requiring different controls and expertise.
Data and privacy.Preventing loss of personally identifiable information and material non-public information. This is table stakes — and yet organizations still stumble here because AI creates new vectors for data exposure that traditional controls were not designed to address.
Operational risk.Establishing risk-based tiering for each use case and building controls proportional to the actual risk.
Regulatory compliance.Ensuring adherence to all applicable laws and regulations — which vary by jurisdiction and are evolving rapidly. What is compliant today may not be compliant tomorrow, so governance must be adaptive.
Responsible AI and ethics.Ensuring outputs are consistent with your code of conduct and free of bias.
Vendor risk.Assessing AI vendors for data security and adherence to contractual obligations.
Model guardrails and monitoring.Evaluating and testing models to ensure consistency of response and catch hallucinations. This must be ongoing, not just at deployment. Models change, data changes, and what worked last quarter may not work this quarter.

The Hybrid Operating Model
The most effective structure I have seen is a hybrid model. A central AI team owns platform and infrastructure, standards and governance, core capabilities, and strategic initiatives. Business units own use case ideation, implementation, operations, and — critically — business outcomes. They are accountable for ROI.
This model works because it puts standards where they belong — centrally, where consistency and quality can be maintained — and execution where it belongs — with the business units, where the problems and opportunities actually live. Neither pure centralization nor pure decentralization succeeds alone. The tension between them is a feature, not a bug.
Governance Fundamentals
Before building a governance program, you need to answer several foundational questions. Who is accountable? How do initiatives connect to strategic objectives? What is the process for prioritization? How are approvals risk-based? How do you measure outcomes? How do you make enterprise technology decisions?
Start with education — most organizations' understanding of GenAI remains remarkably low, even among senior leadership. Establish an AI governance policy early that explicitly states your guiding principles and what you expect AI to do and not do. Define KPIs and use them to learn, not punish — committees are necessary, but people get things done. Make evaluation an explicit deployment requirement, not an optional step. And ensure proper monitoring frameworks are in place from day one, leveraging AI itself to monitor AI outputs where possible.
A Sequencing Approach
Governance is not a one-time event. It follows a natural maturation. In the first year, appoint an AI owner, build out infrastructure, establish your governance framework, and maintain a high degree of experimentation. This is your innovation zone — the goal is learning, not perfection.
In the second year, begin to scale. Establish a clear prioritization process, link initiatives to strategy, identify scalable themes across the enterprise, and begin measuring impact rigorously. In year three and beyond, set ambitious targets, pursue complex agentic workflows, consider new products and markets, and re-evaluate workforce functions and skills. This is where AI moves from supporting the business to transforming it.
At each stage, governance evolves alongside capability. Early governance is permissive and learning-oriented. Mature governance is precise, risk-calibrated, and embedded in how the organization operates.
Governance is not a constraint on AI progress. It is the foundation that makes durable progress possible.
